You don’t need more time - You need fewer priorities

Most engineers I coach don’t have a time problem. They have a clutter problem.

Every day feels like a battle between what they should do and what actually gets done. Meetings pile up. Slack threads never end. Urgent requests flood your inbox. Add in code reviews and unclear ownership - and clarity disappears.

Here’s the truth: not everything deserves your attention. And when everything feels urgent, nothing important gets done.

Unless you cut the noise, you’ll keep drowning in low-impact work. You’ll stay reactive, distracted, and out of alignment with what matters.

The real enemy? False priorities

Let’s be honest. Most of us say yes to too many “important” things:

  • Helping a teammate who’s behind
  • Picking up work no one else wants
  • Replying to every ping within 60 seconds
  • Volunteering for extra projects “just in case”

Why? Because we want to be team players. We fear missing something critical. Or we tie our self-worth to being constantly useful.

But every false yes is a no to what actually moves you forward. Every unexamined obligation drains time and energy you’ll never get back.

Real clarity comes from doing less - but with ruthless intention.

5 steps to ruthless prioritization

1. Define what “matters” actually means
  Before optimizing your calendar, define what success looks like this month.
  Maybe it’s mentoring junior devs. Shipping a core feature. Reducing production bugs. Or hitting a performance metric that unlocks your next promotion.
  Don’t skip this step. Vagueness kills focus. Pick one primary outcome. Everything else is secondary or noise.

2. Trim your priority list to 3 items max
  You can’t have 10 priorities. That’s a to-do list in disguise.
  Limit yourself to 3 key priorities per week. Use this filter: Purpose → Leverage → Energy.
  Ask: Does it move the needle? Will it have lasting impact? Does it energize you?
  If it fails two or more - it goes.

3. Schedule around priorities - not the other way around
  Don’t “find time” for what matters. Block it first.
  Put your 3 top items on your calendar early in the day. Guard that time like a system-critical deploy. Because it is.

4. Build a “not doing” list
  For every task you accept, write down something you’re not doing.
  This makes trade-offs visible and purposeful. Your brain starts to see that saying no is strategic, not selfish.

5. Check alignment daily
  End each day with one question: Did today reflect my real priorities?
  If not, adjust tomorrow. One degree at a time. That’s how engineers improve systems. You’re the system now.
